BaseTen: One Day to Fix the Things That Slow Us Down

How Mercari India ran its first BaseTen hackathon: 40 problems submitted, 27 solutions built, and a new habit for turning everyday friction into tools people actually use. “There must be a better way to do this” Every team has that list. It’s the flaky test you rerun every morning, the manual access request that takes three people and two days, or the log you dig through by hand each time something breaks. None of these problems is big enough to make the roadmap. All of them cost time every week. BaseTen was built for that list. It is Mercari India’s internal hackathon: one day in the office where anyone, technical or not, picks a real, recurring pain point and ships a fix that’s ready to use the next day. Why we built it differently Most internal innovation programs fail in one of two ways. Some aim too high and turn into re-architecture proposals that never ship. Others aim too low and produce a flashy demo nobody uses. BaseTen goes for the middle: the recurring friction that slows people down, fixed properly in one focused day. A few principles shaped the event: Real problems only. If you can’t name the last three times it hurt, it’s not a BaseTen problem. Day-2 ready. The bar was “usable tomorrow,” not “looked good in the demo.” That meant working code, error handling, documentation and a named owner. Open by default. Every idea came with enough context, links and contributor details for someone else to reuse it or carry it on. Start with a real personal challenge. We sat down with Aditya Agarwal, PM Manager leading Mercari’s Global Cross-Border (GOB) product team in Bengaluru. Having joined Mercari with over a decade of management experience, Aditya is spearheading product efforts that connect Japanese sellers with buyers around the world. The Evolution of Leadership: From Task-Tracker to Strategic Enabler Leadership looks fundamentally different today than it did a decade ago. The rise of AI tools and a shifting tech landscape have altered the classic manager dynamic eliminating the need for endless daily status checks or top-down delegation. “A lot of routine tactical work that managers used to delegate can now be accelerated through AI,” Aditya notes. “At the same time, product management teams are increasingly composed of senior talent who are already self-sufficient. They set the tone before anyone has even reached their desk. These are not just decorative elements; they are a statement of intent: a daily reminder of who we are, what we value, and why the work happening here matters.
